Banka BioLoo is a sanitation company built on a simple, stubborn idea: that a toilet can pay for itself. It started in 2012 as a social enterprise putting DRDO-designed bio-digesters on Indian trains, and has since evolved into a full-stack water and waste-treatment business that designs, builds, finances and maintains the systems it sells. The recurring pattern is a move from one-off project sales to long-term service contracts - it first did it on the railways with multi-year maintenance deals, and is now doing the same in cities by running sewage plants for a monthly fee.
Business segments
Two engines at different stages - a railway-maintenance cash cow built on a decade of bio-toilet contracts, and an urban wastewater platform scaling through a pay-per-litre service model - each feeding the other's growth.
1. Banka Rail: the maintenance contractor that keeps Indian trains running
The company earns steady, recurring revenue by cleaning, fixing and upgrading train coaches under multi-year contracts with Indian Railways - it is paid for uptime, not just installation.
- Paid to maintain, not just build - the division holds Annual Maintenance & Operation Contracts (AMOC) for bio-toilets, covering everything from preventive checks and minor repairs to full system audits, which means it gets paid year after year for systems already installed.
- Overhauls entire coaches - under Periodic Overhauling (POH) contracts, it strips wagons down to their frames, replaces worn-out parts and upgrades bogies, turning a regulatory requirement for the Railways into a recurring revenue stream for the company.
- Solves a speed problem for the Railways - its Quick Watering System fills a 24-coach train with water in just five minutes at station halts, cutting turnaround time so trains spend less time idle and more time earning.
- Sells parts that wear out - it supplies upgraded coach components like modern seating, sanitary fittings and stainless-steel troughs for air-conditioned assemblies, replacing outdated materials with designs that last longer and need less repair.
- Cleans at network scale - mechanized cleaning and housekeeping services run across railway touchpoints in all seven major railway zones, giving the company a presence on virtually every part of the Indian Railways map.
2. Banka WaSH: the urban wastewater platform shifting from builder to operator
It designs and builds sewage treatment plants for builders and cities, then stays on to run them under decade-long contracts - turning a construction business into a subscription business.
- Builds treatment plants, then runs them - the division combines EPC (Engineering, Procurement, Construction) with long-term O&M contracts, so a single project generates revenue first from building the plant and then from operating it for years afterward.
- Sells sewage treatment as a service - through its UrbanSaaS model, the company puts up its own capital to re-engineer or build a plant, takes full responsibility for running it, and charges the client a fixed monthly fee with annual escalation, removing the upfront cost barrier for housing societies and commercial buildings.
- One of the biggest ceramic-MBR players in Hyderabad - it has deliberately shifted from conventional treatment to high-performance ceramic membrane bioreactors and is now one of the largest implementers of this technology in the city, which gives it a technical edge in a crowded market.
- A toilet that saves water - the FootLoo is a foot-operated flush system that cuts water use by up to 75% in homes and commercial buildings, turning a simple hardware product into a water-conservation tool for green-building projects.
- Treats over five million litres of wastewater every day - with 5,000-plus kilolitres treated daily under the UrbanSaaS model and eight operational OpEx projects, the division is building a portfolio of plants that generate recurring revenue for a decade or more.
Group structure and partners
A single listed company with two subsidiaries - one being wound down, the other purpose-built to finance the sewage-as-a-service model - and a foundational technology partnership with India's defence research establishment.
- The DRDO partnership is the technology root - the company's bio-toilet systems and its new compostable-plastics initiative both rely on technology licensed from the Defence Research and Development Organisation, giving it a government-backed R&D pedigree that competitors cannot easily replicate.
- Megaliter Varunaa is the financing engine - this subsidiary was created specifically to carry the capital cost of the UrbanSaaS model, raising its own debt (backed by a corporate guarantee from Banka BioLoo) so the parent can scale the service business without straining its own balance sheet.
- Enzotech is being exited - the wholly-owned subsidiary acquired in 2022 is now in voluntary insolvency, a clean-up move that removes a non-core asset contributing less than 5% of group income.
- A factory under construction - the company holds land at Ibrahimpatnam near Hyderabad where it is building a manufacturing block, with completion of phase-one capex a key priority for FY24-25, giving it in-house production capacity for its growing product range.
