Balkrishna Industries (BKT) is a company that makes the giant, specialised tyres you see on tractors, mining trucks and construction machines - not the ones on ordinary cars. It began in 1961 as a small manufacturer but found its true calling in 1995 when it started producing Off-Highway Tyres (OHT), a pivot that turned it into India’s largest tyre exporter and a global player with roughly a 6% share of the world’s OHT market. The recurring approach that explains everything else is a relentless drive to control its own supply chain and master difficult, low-volume engineering - making its own carbon black, its own moulds, and even developing all-steel radial tyres up to 57 inches that rival global peers, all from a manufacturing base in India.
Business segments
Three engines at different stages - a global off-highway tyre powerhouse, a materials business that started as a cost hedge and now sells to other tyre makers, and a new bet on India’s on-highway replacement market - each built on the manufacturing depth of the one before.
1. Off-Highway Tyres: the global specialist that keeps the world’s farms and mines moving
BKT designs and sells tyres for vehicles that never touch a paved road, earning most of its money from the replacement cycle - farmers and miners replacing worn tyres - rather than from vehicle manufacturers.
- A replacement-driven business - 70.1% of total channel sales goes to the replacement market, not to new vehicle factories, which means demand is tied to the wear-and-tear of working machines rather than the cyclical production schedules of tractor or truck makers.
- A portfolio of over 3,600 SKUs - the company makes more than 3,600 different tyre types, from small ATV tyres to 57-inch all-steel radial mining tyres, allowing it to serve niche applications where customers need a specific, hard-to-find solution rather than a commodity product.
- Manufactured entirely in India, sold to over 160 countries - all four tyre plants are in India, with the flagship Bhuj facility sitting just 95 kilometres from Mundra Port and producing roughly 70% of exports, yet the company sells across Europe, the Americas, and beyond, with Europe alone taking 40% of OHT volume.
- Deep ties with the world’s biggest equipment makers - BKT supplies tyres directly to original equipment manufacturers (OEMs) like John Deere, Caterpillar, JCB, and CLAAS, and has won Caterpillar’s “Excellence Level” supplier award for four consecutive years, which locks in demand and acts as a quality signal to other buyers.
- Logistics as a competitive weapon - by keeping finished goods inventory to just 12-15 days of sales and routing less than 3% of volume through overseas warehouses, the company has cut its logistics costs to 4.4% of sales, well below the 7.9-9% industry benchmark, so it can price competitively even when shipping from India.
2. Carbon Black: the in-house material that became a standalone business
What began as a way to secure a critical raw material for tyres has grown into a supplier to other tyre makers and a producer of high-value specialty carbons for plastics and inks.
- Captive roots, now a third-party seller - the carbon black plant was built to feed BKT’s own tyre factories, but it now sells to leading tyre manufacturers in India as well, contributing about 9% of overall revenue.
- Integrated energy loop - the carbon black plant generates power for the tyre operations and captures waste tail gas in a boiler, which reduces coal consumption and hedges energy costs, so making carbon black also lowers the cost of making tyres.
- Moving up the value chain - the company has secured approvals for specialty carbon black grades used in plastics, pressure pipes, power cables, and inks, and commissioned a 30,000-tonne advanced carbon material line, targeting higher-margin applications beyond standard tyre filler.
- Scaling with demand - total carbon black capacity reached 2,65,000 metric tonnes per year after a new line started in December 2025, with a further expansion to 3,60,000 tonnes already underway, giving it the scale to serve both internal needs and external customers.
3. On-Highway Tyres (India): the new bet on India’s roads
BKT is entering the Indian market for truck, car and two-wheeler replacement tyres, leveraging its manufacturing reputation and a distributor-led model to challenge established incumbents.
- Targeting the replacement market, not new vehicles - the strategy focuses on the ₹80,000 Crore Indian market for premium passenger car and commercial vehicle replacement tyres, with an ambition to capture a 5% share by 2030, starting with a Commercial Vehicle Radial (CVR) pilot launch in FY 2025-26 and a Passenger Car Radial (PCR) pilot in FY 2026-27.
- Distributor-led, not company-owned retail - the go-to-market model relies on more than 70 regional distributors to push products into Tier II and III cities, supported by a digital order-to-cash platform and a dealer loyalty programme called “OneBKT”, which allows rapid scale-up without the cost of building a retail chain.
- Priced at par with market leaders - rather than buying share with discounts, BKT positions its on-highway tyres at the same price as established brands, betting that its 40-year track record in commercial-grade rubber will convince dealers and fleet owners to switch.
- Building a consumer brand from scratch - since BKT is unknown to most car and bike owners, the company has deployed Bollywood actor Ranveer Singh and cricketer Ravichandran Ashwin as brand ambassadors, and ran campaigns during the T20 cricket league to build recognition in a market where purchase decisions often hinge on what the local dealer recommends.
Group structure and partners
BKT is a standalone listed company with no joint ventures, operating through five wholly-owned international subsidiaries that handle sales, marketing and brand-building in its key export markets.
- A simple, wholly-owned structure - the parent company, Balkrishna Industries Ltd, has no associate companies or joint ventures; its five international subsidiaries in the UK, the US, Italy, the US, and Canada are all fully owned, giving it direct control over its overseas distribution and brand strategy.
- Europe runs global marketing from Italy - BKT Europe, based in Seregno, coordinates worldwide OEM partnerships and sports sponsorships, while a new Netherlands office opened in FY26 strengthens proximity to key European customers.
- Sports sponsorships as a brand engine - BKT is the title sponsor of Serie BKT in Italy, Ligue 2 BKT in France, and the United Rugby Championship, and the official tyre partner of Monster Jam, generating over ₹80 million in annual media value and driving brand awareness above 50% in Italy and 40% in France.
- Trade privileges that speed up exports - the company holds “Five Star Export House” status and is recognised as an Authorised Economic Operator (AEO) Tier III, which entitles it to faster cargo clearance, deferred duty payments, and direct port delivery, reducing the time and cost of shipping tyres from India to its global customers.
