Symphony Ltd is the world’s largest maker of evaporative air coolers by volume - a company that turned a humble appliance into a branded consumer product and then exported that playbook across sixty countries. Founded in 1988 in Ahmedabad by Achal Bakeri with the mission of delivering “universal cooling” that anyone could afford, it has sold more than twenty-five million coolers cumulatively, roughly four times its nearest global competitor. The recurring approach that explains everything else is an asset-light, brand-heavy model: Symphony designs the products, owns the intellectual property, and spends aggressively to make “Symphony” synonymous with the category, while outsourcing nearly all manufacturing to partner factories - so its capital is deployed in marketing and distribution, not in plant and machinery.
Business segments
Three engines at different stages - a dominant Indian air-cooler franchise, a portfolio of counter-seasonal and adjacent products that smooth out the summer dependence, and an international network of subsidiaries being actively restructured - each built on the brand and distribution muscle of the one before.
1. Indian air coolers: the category-defining cash engine
Symphony owns roughly half the organised Indian air-cooler market, commands a price premium over every competitor, and has made its brand a generic noun - consumers walk into shops asking for a “Symphony,” not an air cooler.
- The brand is the moat - Symphony is the largest spender on brand-building in its sector, investing about 7.5% of standalone revenue annually, and generates roughly thirteen rupees of revenue for every rupee spent. Its share of voice across print, electronic and digital media has been over 50%, and its Net Promoter Score of 81 sits well above the industry standard.
- Priced above the rest - the company commands a 10-15% premium over national brands and 30-40% over local ones, yet its market share in modern trade is higher than in general trade, with its general trade share estimated to be larger than the rest of the organised competition combined.
- A product for every pocket - the portfolio spans personal coolers with six-litre tanks to desert coolers with 115-litre tanks, organised into sharply defined tiers: a weather-resistant “AirForce” series to convert metal-cooler buyers in rural markets, a “Maxwind” series for the value-conscious middle class, an ultra-quiet “Silenzo” line for upper-middle-class homes, and the premium “Arctic Circle” range. About 60% of revenue in FY24 came from models launched in the preceding five years, so the catalogue stays fresh.
- Large-space cooling is the quiet institutional franchise - rebranded as Large Space Venti-Cooling (LSV), these units can moderate interior temperatures by nearly 10°C across 2,500 square feet at roughly one-tenth the electricity cost of air-conditioning. Symphony is the only organised player with fully indigenised manufacturing of LSV units, and clients include Delhivery, Big Basket, Welspun, and the Adyar Ananda Bhavan restaurant chain across 145-plus outlets.
- Distribution that reaches 18,000-plus pin codes - a multi-channel network of 25,000-plus retail touchpoints, seventy-plus depots, and a direct-to-consumer website that now matches the margin of conventional trade, all supported by over a thousand service partners and four thousand trained engineers.
2. Beyond-India summer products: de-risking the calendar
A deliberately built portfolio of tower fans, kitchen fans, personal coolers, storage water heaters and exports that together contributed 49% of consolidated revenue in FY26, turning a seasonal business into a year-round one.
- Fans and personal coolers for the metro home - tower fans and personal cooling devices like the “Duet” (a fan-cooler hybrid with a detachable pedestal) are sold only in a focused set of large cities through select channels, so they do not cannibalise the core cooler trade.
- Water heaters fill the winter gap - launched in FY25 with nine SKUs, the storage water-heater range uses “Puropod” technology to soften hard water and was introduced first through modern trade in a couple of states, with a plan to scale nationally via e-commerce.
- Exports are the long-term growth lever - direct exports from India grew 83% in FY25, with focus markets in the USA, Brazil, Europe and the Middle East, and the company holds international certifications (CE, SASO, NOM, ETL) that open doors in regulated markets. Exports contribute about 10% of total turnover.
3. International subsidiaries: a global network under repair
A set of wholly-owned subsidiaries across Mexico, China, Australia, the USA and Brazil that were acquired to share research, market access and component sourcing - now being radically simplified after the Australian acquisition destroyed value.
- Mexico is the turnaround that worked - acquired in 2009 for under a million dollars, IMPCO is the only air-cooler brand in Mexico investing in marketing and new products; it registered its highest-ever revenue and profit in FY24 and grew 22% in FY25, though the Board is now exploring its sale.
- China is the research engine finally paying its way - GSK China holds fifty-nine intellectual property rights and a state-of-the-art laboratory; it turned its first annual profit in fourteen years in FY25 while more than doubling revenue, and has nearly repaid its entire loan to the Indian parent.
- Australia was the capital-destruction episode - acquired in 2018, Climate Technologies was hit by the world’s longest COVID lockdowns and then by regulation that forced the exit of its core gas-ducting products; despite cutting costs by more than half and shifting to an outsourced model, it lost sixty crore rupees over the last two years. In May 2026 the Board impaired the entire ₹348-crore equity investment and declared no further capital would be allocated.
- The US and Brazil are the bright spots being ring-fenced - Bonaire USA sells to Home Depot, Lowe’s and Amazon, and its profitability held intact through the tariff turmoil of FY26; in June 2026 Symphony bought it out of the Australian structure to make it a direct subsidiary, alongside acquiring the Bonaire brand IP. Brazil nearly quadrupled revenue in its first full year and grew over 50% in FY25.
Group structure and partners
Symphony Limited sits at the centre of a web of wholly-owned subsidiaries that it is actively pruning - selling or impairing the underperformers while pulling the valuable American and Chinese assets closer to the parent.
- The parent company is governed by a nine-member Board and has a capital-allocation policy that commits to distributing at least 60% of consolidated profit after tax; over the last five years the payout ratio averaged 99%.
- The Mexican subsidiary (IMPCO) and the Australian holding company (Symphony AU Pty Limited) were both classified as “Assets held for Sale” in April 2025, with investment bankers appointed to explore divestment.
- In mid-2026, Symphony used its own treasury to acquire the Bonaire USA entity and the Bonaire brand IP from the Australian subsidiary for a combined ~₹52 crore, severing the valuable US business from the loss-making Australian operations.
- GSK China incorporated a step-down trading subsidiary, Dongguan GSK Appliances, in August 2024 to sell third-party-manufactured products - including air conditioners and heaters - to international customers, broadening its revenue base beyond its own factory output.
- Global retail partners include The Home Depot (over 2,200 outlets in the USA), Lowe’s, and Amazon in North America, and JD.com in China, where GSK became a preferred supplier for warehouse cooling.
