Ambuja Cements is fundamentally a bet on India building more - homes, roads, bridges, and cities - and it has become the world’s ninth-largest building materials company by turning construction demand into a service, not just a product. Born from some of India’s oldest and highest-altitude cement plants, the business was transformed when the Adani Group acquired Holcim’s India operations and committed to doubling capacity, a promise it has chased by adding roughly one million tonnes of new capacity every month for 30 months. The recurring approach that explains everything else is a “One Cement platform” - a single operating backbone that integrates Ambuja, ACC, and Orient Cement to squeeze out costs, share logistics, and push premium brands through the same channel network, all while staying debt-free. # Business segments Two engines at different stages - a national cement manufacturing giant that provides the cash and scale, and a smaller ready-mix concrete business that pulls that cement closer to the end customer. ## 1. Cement manufacturing: the core engine that makes and sells the powder behind India’s construction **A pan-India network of 24 integrated plants and 22 grinding units produces over 100 million tonnes of cement a year, sold mostly through retail channels to individual home builders - the most profitable customer segment.** - **Made in every corner of India** - the company’s 109 MTPA of cement capacity is spread across five zones, with the South (28%), West (23%), and East (22%) holding the largest shares, so it can serve local demand without shipping across the country. It operates the world’s highest-altitude cement plant at Darlaghat and extracts raw materials from captive limestone reserves estimated at nearly 11 billion tonnes, giving it control over the most critical input. - **Blended cement is the workhorse** - over 80% of what it sells is blended cement, which mixes clinker with waste materials like fly ash and slag to cut the carbon footprint by 30% compared to ordinary Portland cement. The clinker factor - how much clinker is needed per tonne of cement - sits at 65.5%, meaning it stretches the expensive, energy-hungry part of production further than pure-cement rivals. - **Two iconic brands, one sales machine** - the company markets cement under “adani Ambuja Cement” (built on strength) and “adani ACC” (built on heritage, as India’s first cement company), together carrying over 120 years of brand history. Premium products now make up 36% of trade volumes, and that slice grew 22% year-on-year, helped by a GST cut from 28% to 18% that made higher-grade cement more affordable for home builders. - **The individual home builder pays the bills** - trade sales, where cement moves through dealers to retail customers, account for 74% of volumes, and the largest and most profitable segment within that is the individual home builder constructing a house or a small apartment building. The company reaches them through more than 120,000 channel partners and runs loyalty programmes that have enrolled over 675,000 contractors, turning the fragmented retail market into a sticky, repeat-purchase system. - **Acquired plants are the next efficiency lever** - the recently merged Sanghi Industries and Penna Cement operations bring 19 million tonnes of capacity but are running at just 57% and 46% utilisation respectively, far below the company-wide 77%. The plan is to lift those rates by 5 to 10 percentage points, which would add volume without building a single new kiln. ## 2. Ready-mix concrete: the last-mile service that turns cement into poured floors and walls **A network of 117 plants mixes cement, aggregates, and water to deliver concrete straight to construction sites - a small revenue contributor that locks in cement demand and deepens customer relationships.** - **Cement’s downstream customer** - ready-mix concrete (RMC) is exactly what it sounds like: concrete batched at a plant and delivered in mixing trucks, saving builders the hassle of on-site mixing. The company operates 117 such plants, which consume its own cement and create a captive demand channel. - **A technical services wrapper** - the RMC business is supported by a pan-India technical services team that provides on-site solutions like instant concrete mix proportioning, modular curing that uses zero water, and slab supervision, making the company a construction partner rather than just a material supplier. # Group structure and partners **Ambuja Cements sits inside the Adani portfolio as a listed parent that is consolidating its acquired cement companies into a single, debt-free entity - and it draws on the wider group’s ports, power plants, and mines for cheaper inputs and logistics.** - **A consolidator rolling up the sector** - Adani Cement includes a 67.64% stake in Ambuja Cements, which in turn owns 50.05% of ACC Limited and 72.66% of Orient Cement. Sanghi Industries and Penna Cement have already been merged in, and a board-approved scheme to amalgamate ACC and Orient Cement into Ambuja is awaiting regulatory approvals, expected during FY27. Once complete, the promoter holding will settle at roughly 60.94%. - **Debt-free with the highest credit rating** - the company carries no debt and holds AAA (Stable) / A1+ ratings from CRISIL and CARE, with a net worth of ₹71,846 crore as of March 2026. - **The Adani ecosystem cuts costs** - fly ash comes from Adani power plants, coal supply is assured through Adani’s mining services, and logistics run through Adani Ports, Adani Airports, and Adani Road Transport, while Adani Power supplies electricity. The company also feeds cement into Adani realty projects like the Dharavi redevelopment, Navi Mumbai Airport, and the Ganga Expressway, creating a built-in customer base. - **Shared brains, not just shared pipes** - the company collaborates with Adani Group’s AI Labs on digital tools and runs its cybersecurity through Adani’s ISO 27000-certified security operations centre, while the Adani Foundation serves as its CSR arm.
