NTPC is India’s largest power utility - a 50-year-old government-founded enterprise that generates roughly a quarter of the country’s electricity from a colossal fleet of coal, gas, hydro, nuclear, and renewable plants. It was born in 1975 as a pure thermal generator and has since transformed into an integrated energy major by systematically building each new business on the cash flows and capabilities of the one before it - coal funded the push into renewables, which is now funding the bets on green hydrogen, nuclear, and storage. The recurring approach is asset-heavy, low-cost, and credit-rated on par with the Indian government, which lets it borrow cheaply and earn a regulated return on the power stations that still form its backbone. # Business segments Five engines at different stages - a thermal cash cow, a captive fuel supply, two national-scale consumer platforms in renewables and hydro, and a portfolio of frontier energy bets under construction - each built with the cash flows of the one before. ## 1. Thermal generation: the regulated core that powers the rest **A fleet of coal and gas stations earning a government-guaranteed return supplies the bulk of India’s electricity and generates the cash that funds every other segment.** - **Paid for availability, not just output** - under the regulated tariff regime, NTPC earns a fixed return on the equity it invests in its power stations, so revenue is locked in as long as plants are ready to run, insulating it from short-term demand swings. - **Bigger and more efficient than peers** - NTPC’s coal plants ran at a plant load factor of 72% in FY26 against a national average of 63%, meaning its stations sell far more of their installed capacity each year than the typical Indian plant. - **Fuel supply is contracted for decades** - long-term agreements with Coal India and Singareni Collieries lock in over 240 million tonnes of annual coal supply, while roughly 60% of coal capacity is connected directly to mines by conveyor belt or dedicated rail loop, slashing logistics costs. - **Still growing, but selectively** - NTPC is building 16.5 GW of new coal capacity, almost all at existing pit-head sites where land is already owned and coal is cheaper, rather than scattering new plants across the country. - **Ancillary muscle keeps the grid stable** - the thermal fleet provides grid-balancing services and is being retrofitted to run at lower minimum loads, so it can ramp down when solar floods the grid and ramp up when the sun sets. ## 2. Fuel security and captive mining: owning the input, not just buying it **NTPC mines its own coal from nine captive blocks and is moving that entire business into a dedicated subsidiary, turning a cost centre into a standalone fuel-security engine.** - **Captive coal cuts the import bill** - nearly 18% of NTPC’s coal now comes from its own mines, and the target is 25% by FY30, which shields the company from volatile seaborne coal prices. - **Mines are big enough to matter** - the nine blocks hold roughly 5 billion tonnes of reserves and can produce up to 91.6 million tonnes a year at peak, with production hitting 47.9 million tonnes in FY26. - **Hived off to unlock focus** - all six operating mines and the mining headquarters were transferred to the wholly owned subsidiary NTPC Mining Limited on a going-concern basis, completed in April 2026, so the mining business can be managed and potentially valued separately. - **Logistics is the hidden advantage** - coal moves from mine to boiler on dedicated merry-go-round rail loops or conveyor belts, avoiding the congestion and cost of India’s shared rail network. ## 3. Renewables: the national-scale green platform **Through its listed subsidiary NTPC Green Energy, the company is building a 32 GW portfolio of solar, wind, and hybrid projects - already the country’s largest floating-solar operator - and selling the power under long-term contracts.** - **Adding capacity at utility speed** - the group added 4,738 MW of renewable capacity in FY26 alone, taking the total installed base past 12 GW, with another 15 GW under construction. - **A developer as well as an owner** - NTPC operates in two modes: building projects on its own balance sheet, and acting as an intermediary that tenders out projects to private developers, buys the power, and sells it to state distribution companies with a trading margin. - **Storage is baked into the bids** - for round-the-clock renewable contracts, NTPC pairs solar and wind with whichever storage technology is cheapest - pumped hydro or batteries - rather than betting on a single solution. - **International reach from a domestic base** - it is executing solar project-management contracts for 6.6 GW across Africa and Latin America under the International Solar Alliance, and has set up a Mauritius subsidiary to build a floating solar-plus-battery project. ## 4. Hydro and pumped storage: the battery that scales with the grid **NTPC is turning its legacy hydro fleet and a pipeline of 21 GW of pumped-storage projects into the large-scale, long-duration storage that a renewables-heavy grid needs.** - **Pumped storage is gravity-based battery** - when solar power is abundant and cheap, water is pumped uphill; when demand peaks after dark, it is released through turbines to generate electricity, effectively storing energy for hours at a time. - **A pipeline measured in gigawatts** - 39 GW of pumped-storage potential has been indicated to the NTPC Group, with 5,600 MW already formally allocated across five states and a 50:50 joint venture signed with EDF to develop projects. - **Conventional hydro still matters** - subsidiaries THDC and NEEPCO operate nearly 3 GW of conventional hydro, and the 700 MW Tato-II project in Arunachal Pradesh was approved with a 72-month construction timeline. ## 5. Emerging energy: the long-dated bets on hydrogen, nuclear, and carbon capture **NTPC is placing multiple small, technology-agnostic bets across green hydrogen, nuclear power, battery storage, and carbon capture - each designed to be scaled if the economics tip.** - **Green hydrogen hub under construction** - work has begun at Pudimadaka in Andhra Pradesh on a hub that will produce green methanol and sustainable aviation fuel, with a 25 km CO₂ pipeline from the Simhadri power plant to feed it for which the DPR is in progress. - **Nuclear via two paths** - the ASHVINI joint venture with NPCIL has received excavation consent for the first two 700 MW reactors at Mahi Banswara, while the wholly owned subsidiary NPUNL is scouting sites for advanced nuclear technologies including small modular reactors. - **Storage beyond lithium** - NTPC is building a 160 MWh CO₂ battery plant at Kudgi, a 3 MWh vanadium redox flow battery at its research arm NETRA, and a thermal phase-change storage plant at Dadri, testing which long-duration technology works best at scale. - **Carbon capture is already running** - a 20-tonne-per-day CO₂ capture plant at Vindhyachal is operational and feeding a methanol plant, while a CO₂-to-ethanol plant is under construction at Pudimadaka, turning emissions into saleable products. # Group structure and partners **NTPC is the listed parent of a web of subsidiaries and joint ventures that each own a distinct piece of the value chain - renewables, mining, nuclear, trading, hydro, and international - with partners brought in for capital, technology, or market access.** - **Renewables sit under a listed subsidiary** - NTPC Green Energy Limited (NGEL) holds the group’s 32 GW renewable portfolio and is itself publicly traded, with its own subsidiary NREL doing the organic build-out and a joint venture with ONGC Green having acquired Ayana Renewable Power. - **Mining is now a standalone entity** - NTPC Mining Limited, a wholly owned subsidiary, took over all six captive coal blocks and the mining headquarters in a phased slump sale completed in April 2026. - **Nuclear is split across two vehicles** - ASHVINI is a 50:50 joint venture with NPCIL for conventional large reactors, while NPUNL is a wholly owned subsidiary chasing advanced technologies and site identification across multiple states. - **Trading and services subsidiaries monetise surplus** - NVVN holds a Category I power-trading licence and sells surplus electricity on exchanges and across borders to Bangladesh and Nepal, while NESCL is positioned to acquire power distribution businesses. - **Hydro comes through two acquired subsidiaries** - THDC India (74.5% owned) and NEEPCO (100% owned) were both acquired in March 2020 and together operate nearly 3 GW of hydro, with pumped-storage and conventional projects under construction. - **Joint ventures share the risk on big assets** - key generation JVs include a 50:50 partnership with MAHAGENCO that acquired the 1,350 MW Sinnar thermal plant, a 50:50 JV with EDF for pumped storage, and the Bangladesh-India Friendship Power Company that runs a 1,320 MW plant at Rampal.
